The short version

A consultant tells you what to do. An agency builds to a specification and hands it over. A forward-deployed engineer works inside your business, builds what it needs, and keeps adjusting as you learn. Which one fits depends on how clear your problem is and how much of the work needs to live inside your team.

The consultant

Consultants are strongest when the question is strategy: which problems are worth solving, which vendors to evaluate, how to structure a team. They typically deliver documents and recommendations, not running software.

  • Best for. Direction, audits, vendor selection and board-ready plans.
  • Watch out for. Recommendations that nobody has the capacity to implement.

The agency

Agencies are strongest when the scope is clear and bounded: a website, an app with a defined feature set, a brand. You agree a specification, they build it, and you receive a finished product.

  • Best for. Well-defined projects with a start and an end.
  • Watch out for. Change requests that restart the clock, and handovers where the team that built it disappears.

The forward-deployed engineer

A forward-deployed engineer (FDE) embeds with your business. They learn how it actually runs, then build software, integrations, automations and AI agents against real problems, iterating weekly. The model became well known through Palantir and is now common among AI companies.

  • Best for. Problems that are real but not fully specified: messy workflows, disconnected tools, AI that has to work inside your systems.
  • Watch out for. Needing one engineer to cover everything. The best version pairs the embedded engineer with a studio behind them for design, engineering depth and growth.

How they compare

  • Speed to first value. An FDE or a good agency can ship in weeks. A hire takes months to recruit and ramp. A consultant may deliver a plan quickly but not software.
  • Context. An FDE builds the deepest understanding of your business because they work inside it.
  • Ownership. Insist on owning the code, models and accounts, whichever route you choose. At Apprika, we build it, you own it.
  • Cost shape. A hire is a long-term fixed cost. Consultants and agencies are project-based. FDE engagements are usually monthly, yearly or up front, and some providers, including Apprika, also discuss equity for selected companies.

How to decide

  • Choose an agency if you can write the specification and want a finished deliverable.
  • Choose a forward-deployed engineer if the problem is real, evolving and tied to how your business works, especially when AI and automation are involved.

Is a forward-deployed engineer the same as a contractor?

Not quite. A contractor usually fills a seat on your team for a defined task. A forward-deployed engineer is expected to understand your business deeply and own outcomes, often backed by a studio with design and engineering range.

Is forward-deployed engineering cheaper than hiring?

It depends on how long you need the work. It avoids recruiting time and lets you scale up or down, so it is often more flexible for the first phase of a build. A long-term core team is usually better done as hires.

Can I pay in equity?
